When the comparison period is set to 100%, check which KPIs other than sales are performing well during the selected period, as shown in Figure A①.

KPIs related to well-performing KPIs that are underperforming are set as improvement KPIs.

- In the case of Figure A, the number of people passing in front of the store is high, but the visit rate is low, so it is set as an improvement KPI.

Once the improvement KPI is identified, determine the actions related to the target KPI in the store and set target numbers.

It will be easier to understand if you set the number of actions and the daily target KPI values.

If the value is lower than the target or comparison period, check how many percent were lacking, and calculate the target value by multiplying the ratio with the related KPI.

Procedure

① Determine whether to increase sales by ~% compared to the comparison period and apply it to other KPIs with simple calculations.

- In the case of Figure B, approximately 20% increase is required compared to the sales comparison period.

② Assign an increase rate to the improvement KPIs set in the radar chart and calculate the reference value.

- From a visit rate of 2.60%,20% increase results in a reference value of a visit rate of 3.12%.

③ If the reference value is actually achieved, check the final sales forecast. If it is higher than the target sales, adjust the increase/decrease rate of the KPI values.

By clarifying goals and actions, the measures will be more effective and reproducibility will increase.
